TekniumandJohn Paul Soliva 26e8e3f4d5 Memory entries stay removable after the char limit is lowered (salvage #133029) (#144240)
* fix(memory): an entry written before a limit was lowered stays removable

The drift guard reads any entry longer than the whole-file char limit as
free text an external writer appended, on the premise that no tool write
can produce one. Lowering memory_char_limit or user_char_limit breaks that
premise: a well-formed file whose entry was written under the old limit
then refuses every replace and remove (tool, approval replay and the
Journey/dashboard delete alike) and writes a .bak each time, while adds are
blocked by the total. Pruning, the documented way back under the limit, is
refused, so the store stays locked until hand-edited.

A file that round-trips but carries an oversized entry now refuses only a
write that adds or rewrites text. A write that only deletes entries goes
through; when it drops an oversized entry the .bak snapshot is still taken
first and returned as drift_backup, so text glued onto an entry without a
delimiter is never deleted without a copy. Round-trip mismatches are
refused as before.

* fix(memory): a refused write beside an oversized entry still names that entry

With deletions now allowed past an oversized entry, a replace or edit that blows the budget
because of that entry came back as a plain budget refusal ("shorten the new content") with no
snapshot, although the oversized entry is the real obstacle. An over-budget refusal next to an
oversized entry returns the drift error and its .bak again; other refusals (no match, would
empty the store) pass through unchanged. The Journey edit/delete closure reports its budget
refusal through _error so the class is visible.

The Journey drift test (43d3d4e851) pinned "delete is refused beside free text"; it now pins
the edit refusal and that a delete leaving the oversized entry in place goes through, which is
the ruling for #133028 (removes must work while the store is over its limit).

* fix(memory): delete-only batches prune past a lowered cap; snapshots never overwrite or go missing

Review round (Greptile on e0ca0c027a8):
- A remove-only batch skips the final budget check like a single remove (the empty-store guard
still applies), so pruning two small entries beside an oversized one is one call, not two.
- Snapshots are created exclusively (.bak.<ts>, then .bak.<ts>.<n>): two deletes of oversized
entries in the same second no longer overwrite the first snapshot with content that lacks
  what the first delete removed.
- A delete that drops an oversized entry is refused when its snapshot could not be written,
instead of deleting possibly glued free text with no copy.

* test(memory): freeze the clock so the same-second snapshot test cannot pass by luck

Greptile on 2eba9c5e78a: with the real clock, two deletes straddling a second boundary get
distinct backup names even without exclusive creation. Pinning time.time makes the collision
certain; reverting to overwrite-mode writes now fails the test.

* chore: retrigger CI (lost synchronize event)

kshitijk4poor 27c3347faf refactor(memory): resolve a journey fingerprint by text alone
The occurrence hint in _resolve_fingerprint (_local_index_hint, "the
occurrence the user clicked") came from the contributor's dedupe=False
mutate, which this salvage deliberately dropped: MemoryStore._mutate
collapses byte-identical entries and _apply goes back to the first match
with entries.index(text), so the hint could never pick an occurrence. Its
only live effect was a spurious "stale" refusal for a duplicated card
after an earlier entry was removed, although the text was still there.

Match by fingerprint -> first entry with that text, delete
_local_index_hint (and with it the second copy of the profile-index
formula), and read _memory_cards() only on the legacy index-id path, so
a fingerprinted id no longer re-reads and hashes both files for a hint.
Legacy ids still resolve by position.

The render lookup goes back to a single memory_node_id key: every
render_frames caller builds the graph fresh, and build_learning_graph
always sets the fingerprint. The desktop star-map keeps its dual key
(imported graphs). The memory_fingerprint docstring said a memory add
prepends; it appends; what shifts a card is an earlier entry removed.

kshitijk4poor 5715e9b90d fix(memory): a journey delete is never refused by the char limit
ba59c5292b applied the memory tool's char cap to every Journey mutation,
including delete. MemoryStore._edit checks the cap only on replace: a
file already over its total (lowered memory_char_limit, well-formed hand
edits, external writers) is a supported state and deleting entries is
how it gets back under. Journey is the pruning UI, so its delete was
refused with "Replacement would put memory at N/limit ... Shorten the
new content" where main deleted fine. Guard the check with
`replacement is not None`, as the tool does.

The existing char-limit test now also deletes from an over-cap USER.md
(red before this change, green after).

kshitijk4poor 16585588fe fix(memory): a journey edit honours the memory tool's char limit
_mutate_memory discarded the limit _mutate hands its closure and wrote a
replacement of any length. The oversize entry then read as external drift
to _detect_external_drift, so the memory tool's own remove/replace refused
with a fresh .bak on every call until the file was fixed by hand. Refuse
the edit the way the tool's replace does, with the same wording.

rodricksz4h5 dc26603846 fix(memory): a journey node id names the card's text, not just its index
The edit request still carried only the displayed index, so the entry it
meant was rebuilt from whatever sat at that index when the mutation ran.
A writer prepending an entry between the graph being drawn and the edit
being submitted shifted the list: selecting "beta" then edited "alpha"
and left "beta" untouched.

The node id now carries a digest of the card's text
(memory:<source>:<index>:<fingerprint>). Resolution prefers the position
while it still holds that text, and otherwise finds the text, refusing
when it is gone or ambiguous. The locked re-resolution in _mutate_memory
(43d3d4e851) goes through the same _locate_memory, so it now names the
clicked card too. Ids from an older graph have no fingerprint and resolve
by position, as before.

brooklyn! 43d3d4e851 fix(journey): route memory edit/delete through MemoryStore._mutate
A Journey memory edit or delete (Desktop panel, `hermes journey`, TUI
`learning.*`) rewrote the whole MEMORY.md / USER.md from an unlocked
snapshot via `_read_file` + `_write_file`: a memory the agent stored in
between was dropped, and hand-edited content that does not round-trip
through the § parser was reformatted with no .bak.

Both mutations now go through `MemoryStore._mutate` — the memory tool's
cross-process lock, re-read under lock and drift guard. The node id is
resolved to its entry text inside the lock and matched by exact text
against the re-read entries; a vanished target, drift or an unreadable
file is refused with the store's own message instead of written over.
Router/CLI/TUI response shapes are unchanged.

ethernet 92686159d1 fix(pm): integrate audited runtime and lifecycle repairs
Prepare dependency generations before selecting them. Keep shipped tool
bytes separate from writable additions, and store facts beside their entries.
Validate proposed plugin sets before config publication. Restore the previous
config if the facts write fails.

Consolidate duplicate updater, backup, setup, and voice helpers. Repair
launcher selection, dependency consumers, download ownership, update feeds,
and native Windows process and file handling.

Verification: 206 changed/prior-failing Python files reported 4630 passed,
one failed, and 330 skipped. Fix the remaining Hindsight fixture boundary.
The final targeted rerun reported 234 passed and two skipped. The store
review regression batch reported 83 passed and one skipped. Desktop
TypeScript checks, 56 selected Electron tests, 24 release tests, and the
removed-import/compatibility guards passed.

This is an integration checkpoint, not full audit acceptance. The complete
Python suite has not run on this fixed tree. Crash-atomic plugin publication,
generation cleanup, receipt correlation, and packaged lifecycle acceptance
remain open in docs/pm-audit-status.md.

ethernet 6e294f543d fix: read source files with encoding=utf-8-sig
Read text files with the encoding utf-8-sig so a BOM at the start of a
file does not cause a Unicode decode error (Windows editors add BOMs).

Reconstructed from ethie/pm commits 48a32b135b + 013219e814 onto the
current upstream/main base: only the utf-8 -> utf-8-sig transforms were
carried (370 exact line pairs across 205 files); pm-rename hunks that
rode in the original commit were left to the pm-store commit, and
utf8sig hunks entangled with content changes ride their owning commit.

Rebuilt on ethie/pm-clean off ac6c8028e0 (upstream/main).

Brooklyn Nicholson 2fc67a3a5b refactor(journey): route memory mutations through MemoryStore atomic I/O
learning_mutations re-implemented the §-delimited read/write that
tools/memory_tool already owns, and its writer used a plain write_text
(truncate-then-write) — reintroducing exactly the partial-file race that
MemoryStore._write_file engineered away with atomic temp-file + rename.
Reuse MemoryStore._read_file/_write_file so the format is single-sourced,
the write is atomic against concurrent readers, and journey indices stay
aligned with the graph.
