4aaccb58d4 fix: make writing-for-agents model-invokable in Codex
The rename from writing-great-skills moved agents/openai.yaml without
updating it. Codex filters a skill out of the model-visible skills list
when policy.allow_implicit_invocation is false, so the description could
not trigger the skill — only an explicit $writing-for-agents mention.
Drop the policy block (implicit invocation defaults to true) and correct
the stale display_name and short_description. Move the skill into the
Model-invoked list in both READMEs, where the frontmatter already put it.

61accb0e66 skill: make wizard model-invoked
The agent can now reach for wizard the moment it hits a step only a
human can perform, instead of writing numbered instructions into the
chat. Typing /wizard is unaffected — model-invocation only adds the
agent's reach.

The description is rewritten as the pointer that decides when it fires:
a short statement of the artifact, four trigger branches, and an
explicit non-trigger for steps the agent can perform itself.

Behaviour is unchanged — same name, same template.sh, same four process
steps, same stage-list confirmation, which now doubles as the proposal
when the agent fires it mid-build.

8a475c438d fix: correct stale claims in the router and the READMEs
Coherence pass over the rewritten docs set. The recurring defect was a
refactor whose removals landed and whose replacements did not.

- tdd: restore the pointer to /codebase-design that the v1.0 changelog
  and ask-matt both claim exists. The inline deep-module notes were
  deleted then; nothing replaced them.
- ask-matt: /grilling and /resolving-merge-conflicts were missing from
  the router entirely. Split grill-me from grill-with-docs on the
  working directory rather than on whether the subject is code.
- READMEs: wayfinder maps decision tickets, not investigation tickets;
  the diagnosing-bugs loop starts by building a loop that goes red;
  improve-codebase-architecture is a survey, not a rescue; grilling
  resolves a design tree and is the primitive behind five skills.
- Drop the /implement reliability claim from the implement and tdd
  pages.

8ffcd52e4e fix: stop the router and READMEs describing the old prototype behaviour
ask-matt still told the agent to 'keep the answer, delete the code',
which prototype-primary-source made false — the prototype is kept on a
prototype/<name> branch and pointed at from the implementation issue.
Both READMEs still called the logic artifact a runnable terminal app;
it is a single shareable HTML file.

50777fcc09 feat: graduate wait-what into the productivity bucket
Moves the skill out of in-progress/ and ships it: bucket README,
top-level README, plugin.json, an ask-matt router entry, and a docs
page at docs/productivity/wait-what.md.

Productivity rather than engineering — it fires in any conversation
with an agent, code or not. The CONTEXT.md clause is an opportunistic
hook, not a prerequisite.

a2f9333669 docs: finish the to-prd → to-spec rename in shipped text
Drop the "you may know this document as a PRD" hedge from to-spec and
the local tracker template, switch code-review to issue/spec, bring the
GitHub and GitLab tracker templates in line with the local one, and fix
research.md's dead skills-to-prd link.

CHANGELOG and existing changesets keep the old term where they document
the rename itself.

The reference now covers any document an agent consumes — skills,
AGENTS.md/CLAUDE.md, docs reached by a pointer. GLOSSARY.md merged into
SKILL.md as a dedup (Avoid-lists and the standalone Predictability
definition pruned); skill-only mechanics disclosed to SKILL-MECHANICS.md;
the skill is now model-invoked. Clean rename, no alias.

369c264e23 docs: split install instructions by audience
Collapse the skills.sh Quickstart and the "Install as a Claude Code
plugin" section into one Installation section, ordered Claude Code →
Codex/other agents → tinkerers, each in a collapsed details block.

Claude Code now leads with the one-liner `claude plugins install
mattpocock-skills` — the plugin ships in Claude Code's official
marketplace, so the old two-step `marketplace add` → `install` dance is
gone.

`/setup-matt-pocock-skills` is promoted to a shared step 2, since every
install path needs it.

d3275456a4 fix: finish promoted-bucket wiring for resolving-merge-conflicts and implement
Close a standing CLAUDE.md-invariant gap where two promoted skills were
not fully wired into the plugin manifest and READMEs.

- resolving-merge-conflicts (model-invoked): add to .claude-plugin/plugin.json,
  top-level README.md, and skills/engineering/README.md.
- implement (user-invoked): add the missing line to skills/engineering/README.md
  (already present in plugin.json and the top README).

170ad48655 grilling: reword the primitive for general use
Drop the software-plan scoping from grilling's description and body so the
interview reads as a stress-test of any plan, decision, or idea:
"this plan" → "this", "enact the plan" → "act on it", "codebase" →
"environment". The technique is unchanged, and grill-me is left as-is.

42a5b70fca feat: ship the skill set as a native Claude Code plugin
Add a Claude Code plugin marketplace so the promoted skills can be
installed as a managed, read-only bundle (subscribe rather than fork),
alongside the existing skills.sh installer.

- Enrich .claude-plugin/plugin.json with marketplace metadata (version,
  description, author, license, keywords); keep the curated promoted-only
  skills array.
- Add .claude-plugin/marketplace.json making the repo its own
  single-plugin marketplace (mattpocock-skills@mattpocock).
- README: document /plugin install alongside skills.sh, and the
  subscribe-vs-fork tradeoff.
- CLAUDE.md: extend the promoted-set invariant to cover marketplace.json
  and plugin.json/package.json version sync.
- ADR 0002: record why Claude ships now and a native Codex plugin is
  deferred (Codex skills field is single-path + drops symlinks, which
  can't express a curated subset of a bucketed repo without a restructure).

Verified: 'claude plugin validate . --strict' passes, and marketplace
add -> install resolves all 21 promoted skills at v1.2.0.

639df6e738 Graduate wayfinder to engineering; unify changesets for v1.1
Graduate `wayfinder` out of in-progress into the engineering bucket
(plugin.json, top-level + Engineering READMEs under User-invoked, docs
page, ask-matt on-ramp, disable-model-invocation).

Consolidate the 22 pending changesets into 10 coherent v1.1 entries:
one `wayfinder` (rename from decision-mapping + full reframe +
graduation), one `grilling`, one `code-review`, one `tdd`; fold the
superseded to-issues changeset into unify-to-tickets and drop its stray
`</content>` tag. Highest bump is minor → 1.0.1 becomes 1.1.0.

386d4ff719 refactor: unify planning skills into /to-spec + /to-tickets
Executes the `unify-to-tickets` decision (personal-wiki #23), reworking
this PR from "add /to-plan" into the full planning-skills unification.

- Rename /to-prd → /to-spec. "spec" is now the single through-line term
  (the skill still opens with "you may know this document as a PRD" for
  discoverability).
- Merge /to-plan + /to-issues into one /to-tickets skill; delete
  /to-issues. /to-tickets emits a set of tickets, each declaring its
  blocking edges — one medium-agnostic artifact that reads as a
  sequential plan (local `tickets.md`, edges as text) or a parallelizable
  DAG (real tracker, native blocking links). The edges live in the ticket
  either way; the medium only decides whether anything acts on them in
  parallel.
- ask-matt now routes idea → /to-spec → /to-tickets → /implement.
- Sweep every cross-reference (docs pages, chain diagrams, CONTEXT.md,
  ADRs, .agents, setup templates) to the new names and vocabulary.
- Rewrite the changeset to describe the unification.

93f73198e3 feat(to-plan): add sequential plan skill
Add a user-invoked `to-plan` skill — the sequential, HITL sibling of
`to-issues`. Both slice work into tracer-bullet vertical slices, but
`to-plan` produces one ordered sequence you drive by hand, one phase per
fresh context, rather than parallel independently-grabbable issues.

It publishes to the tracker `/setup-matt-pocock-skills` configured, shaped
to it: a single sequential `plan.md` for a local tracker, or a parent
issue with ordered sub-issues (native sub-issues where supported) for a
real one.

Registers the skill everywhere CLAUDE.md requires (plugin.json, top-level
and bucket READMEs, docs page), updates the `ask-matt` router's main-flow
fork to offer both to-issues and to-plan, and adds a changeset.

0d74d01cbc feat: add the research skill
A small, model-invoked skill that spins up a background agent to
investigate a question against high-trust primary sources, then leaves a
single cited Markdown file wherever the repo keeps such notes.

Wires it into the plugin set, both READMEs (Model-invoked), a docs page,
and the ask-matt router, per the repo's promoted-skill conventions.

14c13c5bf9 Rename review skill to code-review and promote to engineering
Rename the in-progress `review` skill to `code-review` and move it from
`skills/in-progress/` into the promoted `skills/engineering/` bucket.

- Add it to `.claude-plugin/plugin.json` and the Model-invoked sections of
  the top-level and Engineering READMEs; drop it from the in-progress README.
- Add a docs page at `docs/engineering/code-review.md`.
- Point `/implement` and its docs at `/code-review`.
- Update the smell-baseline changeset reference; add a changeset for the move.

7efc3d2a38 misc: demote to a non-promoted bucket
misc/ skills are no longer installable via the plugin or listed in the
top-level README — they join personal/ as kept-but-unshipped. Only
engineering/ and productivity/ are promoted now.

- Drop the Misc section from the top-level README.
- Reclassify misc/ as non-promoted in CLAUDE.md (README/plugin rule,
  bucket-README grouping rule, docs-page rule) and the writing-docs guide.
- Note the non-promoted status in the misc bucket README.

plugin.json already omitted misc, so no manifest change was needed.
No SKILL.md context pointer referenced a misc skill, so nothing else
had to move.

ab7196a158 feat: Add decision-mapping skill
Adds a new engineering skill that turns loose ideas with many
interdependent open decisions into a sequenced DAG of one-session
investigation tickets, driving them to resolution one at a time.
Sits at the front of the pipeline, before /to-prd.

7afa86d3a5 Add setup-matt-pocock-skills; rename github-triage to triage; migrate engineering skills to vague prose
Engineering skills no longer hard-code GitHub or specific label strings.
A new setup skill scaffolds an `## Agent skills` block in
AGENTS.md/CLAUDE.md plus `docs/agents/` so each repo can declare its own
backlog backend, triage label vocabulary, and domain doc layout. Skills
that need the mapping (to-issues, to-prd, triage) point at the setup
skill; skills that only soften with it (diagnose, tdd,
improve-codebase-architecture, zoom-out) stay vague. ADR-0001 records
the split.

Closes #88, #89.
